The bank had a working prototype and a regulatory position that required every onboarding decision to be reproducible after the fact. The work was less about adding capability than about making the existing flow auditable: identity capture at the counter and in the app, biometric verification against the enrolled record, and a decision trail that a supervisor or an auditor could reconstruct months later.

Identity verification at distributed service points

Service points in several regions, connectivity that varied substantially between them, and operators who were not IT specialists. The design problem was the access layer: how to enrol reliably where the link is intermittent, and how to make a rejection explain itself to an operator with no training in biometrics.

Estate-wide connectivity and reporting

A head office procurement process in another jurisdiction, a requirement for English-language documentation, and an estate where three locations generated most of the incidents. The work started with a survey of every site and a ranking of what was actually causing the failures, which turned out to be power and last-mile rather than capacity.

How we run a programme

Eight working practices that decide the outcome

Delivery discipline is less interesting than architecture and considerably more predictive of success.

  • A named technical owner from contract signature to handover. Not a shared mailbox, not a rotating account manager.
  • A written scope with exclusions. What is not included is stated as clearly as what is.
  • Acceptance criteria agreed before build, so that “done” is a test result rather than an opinion.
  • Weekly written progress covering done, next and blocked — the three things a sponsor actually needs.
  • Risks logged and owned, with a named person on each side and a review date, not a passive register.
  • Change control with cost and schedule impact stated before approval, so no change is agreed blind.
  • Documentation produced during delivery, not reconstructed at the end when the detail has been forgotten.
  • A structured handover with training records and an agreed support window.
